The Difference Between "Hiring a Developer" and "Doing It Yourself" — By the Numbers

My experience: how I, Vladimir Vyborny, at 61, started coding with AI and built formspace.design, comparing the costs of hiring vs. DIY development.

In the world of modern technology, every business owner sooner or later faces a dilemma: hire a team of developers to implement their idea or try to figure it out themselves. My journey to creating formspace.design is a story of how I, Vladimir Vyborny, at 61, chose the second option, armed only with deep domain expertise and artificial intelligence. And I want to share why this choice proved to be not only economically justified but also gave me unprecedented control over the product.

My Journey: From Setting Technical Specifications to My Own Code with AI

My history with programming didn't start yesterday. Back in the 90s, as deputy director of NPF "Alkar," I set tasks for programmers on management accounting. Back then, it was a whole process: compiling voluminous technical specifications, long explanations, weeks and months of waiting for results. I saw how easily a "broken telephone" situation occurred between a business idea and its technical implementation, how deadlines and budgets grew with endless revisions. This pain, in essence, stayed with me later when I managed the company "Dom i Sad" from 2000 to 2022, and I acutely lacked an adequate CRM system. Off-the-shelf solutions often didn't fit, and customization or building from scratch seemed insurmountable in terms of cost and time.

It was this experience, accumulated over decades, that led me to the decision that with the advent of AI, the usual paradigm could be broken. At 61, I began to master programming, using AI as my main assistant. I was not a programmer by education, but I had a clear vision of the product and a deep understanding of the landscape industry. By my estimates, developing a custom CRM or a complex web service from scratch with a team of developers could cost tens of thousands of dollars — from $10,000 to $50,000 and higher, and implementation times would take from 6 to 12 months. My path of independent development with AI required significant time investment (about 20-30 hours per week) but substantially reduced financial costs and gave me complete freedom in implementing every detail.

The Financial Side: Hidden Costs of Hiring

When we talk about hiring a developer or a team, many only see the direct costs: an hourly rate or a fixed project cost. On average, a developer's hourly rate can range from $30 to $100+ depending on qualifications and region. A project to create a complex tool can be estimated at thousands or tens of thousands of dollars. But this is just the tip of the iceberg.

There are huge hidden costs: the time you spend managing the project, writing the most detailed technical specifications, and endless meetings and approvals. Often, a simple function that you think should take 5-10 hours is estimated by developers at 20-40 hours due to the need for detailed elaboration, testing, and integration. And considering communication overheads, the actual time can easily double. In addition, there is a risk of "over-engineering" — developers might create a more complex solution than you need, simply because it's "more correct" from a technical standpoint, which also increases future maintenance costs.

Control and Flexibility: Why "Doing It Yourself" is Often More Profitable

The main advantage of independent development, especially with the help of AI, is complete control over the project. There's no need to explain your idea through intermediaries, no distortions. You see how every line of code embodies your vision, and you can make adjustments immediately. This significantly speeds up the process and allows for quicker reactions to changing requirements or ideas.

Of course, there's a steep learning curve, but the long-term benefit in understanding your product is invaluable. You can quickly change priorities, experiment with new features, and instantly get feedback from yourself. This is especially important for startups, where every day and every iteration matters. My experience confirms: when I understood the logic and architecture of formspace.design myself, I could make decisions about product development based on a deep understanding of its capabilities and limitations. I discussed more about how the approach to development has changed in the article What Has Changed in 20 Years: From Ordering Technical Specifications from a Programmer to Dialoguing with AI.

Risks and Common Mistakes When Choosing a Path

Both paths — hiring and independent development — are not without risks. My experience has shown that it's important to know where you can stumble.

When Hiring a Developer:

  • Vague Technical Specifications. This is perhaps the main reason for failures. If you cannot clearly articulate what you need, the result will be far from expectations. In my observations, up to 50-100% of projects go over budget and deadlines precisely because of poor technical specifications and subsequent endless revisions.
  • Choosing an Incompetent Performer. The market is full of offers, but not all developers are equally good. Low code quality, slow work, or even an abandoned project are real risks.
  • Dependence on One Person/Team. If a developer leaves, you might be left with code that no one else can understand and maintain.

When Developing Independently (Even with AI):

  • Underestimating Complexity. It seems that AI will do everything for you, but that's not the case. Architecture, logic, testing, integration — all this requires your participation and understanding. Underestimation can lead to burnout and an abandoned project.
  • Lack of Basic Knowledge. Trying to reinvent the wheel instead of using ready-made libraries or frameworks is a common mistake. AI will help, but you still need to understand the basics.
  • Ignoring Security and Scalability. In the initial stages, it's easy to forget that the product must be secure and capable of growth. This can become a problem in the future.

Advantages of AI in Independent Development

Artificial intelligence has fundamentally changed the development landscape, making it accessible to people like me who don't have a specialized education. AI acts as a powerful assistant that can generate code snippets, debug errors, explain complex concepts, and even suggest architectural solutions. This lowers the entry barrier to an incredible level: now the main thing is to understand the logic and have a clear vision, rather than being a syntax guru.

Thanks to AI, tasks that previously would have taken weeks can now be solved in days, or even hours. I constantly test various prompts and approaches myself to use this tool most effectively in formspace.design. You can read about how I do this in the article Behind the Scenes: How I Test Prompts Before Integrating Them into the Product. This allows me to create complex modules without spending time on routine code, focusing instead on business logic and user experience.

How formspace.design Embodies the "Do It Yourself" Principle for Users

My goal in creating formspace.design was to give every plot owner the tools that would allow them to independently, without deep technical knowledge or hiring an entire team, realize their dream of landscape design. This is the same philosophy I apply to the development of the product itself: to give maximum control and opportunities to those who are not professionals in this field.

For example, with Module 1.x (zone and object planning), you can easily zone your plot and arrange elements without resorting to expensive landscape architect services. You decide where the recreation area, garden, or playground will be, and you see it on the plan. Module 2.1 (AI concept) allows you to generate design ideas based on your input data, giving you dozens of options in minutes, which previously would have required hours of a specialist's work and significant financial investment. And Module 3.1 (design by photo) allows you to transform real photos of the plot, showing how it will look with new elements, thereby avoiding costly mistakes or the need to order complex visualizations from third-party designers. Thus, formspace.design is your personal "developer" of landscape solutions, working by your rules, at your pace, and with minimal costs, providing complete control over the process from idea to final plan.

Checklist: When to Do It Yourself, and When to Hire

To make the right decision, use this simple checklist:

Do It Yourself (with AI):

  • You have a clear vision of the product and enough time for deep immersion (e.g., 15-20 hours per week).
  • The project does not require extreme performance, ultra-high security, or complex integrations with corporate systems at the start.
  • You are ready to learn, master new technologies, and are not afraid of mistakes.
  • The budget is very limited, but you have the time and desire to create something unique.
  • You want to have complete control over every detail of the product and make changes quickly.

Hire a Developer:

  • You need a complex, high-load project with serious requirements for security, scalability, and performance.
  • You don't have the time or desire to delve into technical nuances, and you prefer to delegate these tasks.
  • There is a large budget, and the need for a quick product launch is critical.
  • The project requires specific, rare skills or technologies that are difficult to master independently within a reasonable timeframe.
  • You manage a large team and need to scale development, distributing tasks among several specialists.

FAQ

Can I completely do without programmers, even with AI?

For small and medium projects, especially if you have deep domain expertise and are willing to learn, this is quite realistic. AI helps with code, but you still handle the architecture, logic, and testing. For very complex systems requiring, for example, big data processing or ultra-high fault tolerance, consultation or assistance in specific nodes may be needed.

How long will it take for a non-specialist to learn programming with AI?

This largely depends on your background, diligence, and project complexity. Basic concepts and creating a working prototype can be mastered in a few months of active work (e.g., 15-20 hours per week). To become a confident "DIY-developer" and create full-fledged products, it will take 1-2 years of continuous practice and learning, but progress will be noticeable from the first weeks.

What budget is needed for independent development with AI?

The main cost is your time. As for direct financial expenses, paid subscriptions to AI tools (e.g., GPT-4) can cost from $20 to $100 per month. Hosting and a domain for your project — another $10-50 per month. This is incomparably less than the salary of even one developer, which can be several thousand dollars per month.

What risks do I take if I do everything myself?

The main risks include burnout due to task complexity, as well as possible architectural errors that could hinder project scalability in the future. Additionally, a lack of experience in security can lead to vulnerabilities. However, these risks can be minimized by continuously learning, using proven solutions, and consulting with experts when necessary.

In what case will hiring a developer be unequivocally the best solution?

Hiring a developer will be the best solution if your project requires maximum performance, ultra-high reliability, processing of huge volumes of data, or complex integration with existing corporate systems, and you don't have time for deep immersion in technical details. This is also optimal if you manage a large team and need to quickly scale development.

What is the hardest part of transitioning from a businessman to a "DIY-developer"?

The hardest part is changing your mindset from "have someone do it" to "how does this work and how can I do it myself." This requires immense patience, perseverance, and a willingness to constantly learn, as well as the ability to break down large, seemingly insurmountable tasks into small, manageable steps. It's a mental shift that opens up new possibilities.

Will I lose time if I try it myself first and then still hire someone?

No, you will not lose time. Even if you ultimately decide to hire a team, your experience with independent work will give you invaluable insight into the development process. You will be able to set tasks much more effectively, control the progress of work, and evaluate code quality, which in the long run will save you much more money and nerves than if you started by hiring without any experience.

My experience shows that the AI era opens the doors to product development for anyone with a clear vision and a willingness to learn. It's not just about saving money; it's about gaining freedom and control over your idea. And formspace.design is the best proof of that. I urge you not to be afraid to try and explore this path, for the opportunities it opens are truly limitless.
